Use an exception board to clear invoice coding questions

A daily accounts-payable workflow for routing missing cost centers, purchase orders, and approvals without changing financial controls.

An invoice can wait for days because nobody knows whether finance needs a purchase order, a cost center, or proof of receipt. A small exception board makes the missing decision visible.

Create one record for each blocked invoice. Include the vendor, invoice number, received date, due date, amount, purchase-order reference if present, exception type, current owner, and last contact. Store the invoice only in the approved finance system and link to it from the board.

Use specific exception labels

Useful labels include missing purchase order, coding question, duplicate suspected, receipt not confirmed, approval missing, or vendor detail mismatch. A generic "on hold" status gives the next person no starting point.

Route each type to the role authorized to answer it. The requester may confirm receipt. A budget owner may approve a charge. Finance may resolve coding. Administrative staff can collect and route evidence, but they should not select an account code or approve payment without delegated authority.

Run a short daily review

Sort by payment due date and age. Chase the named owner, record the response, and move resolved invoices back into the normal payment workflow. If the answer changes a controlled record, make the correction in the source system rather than only on the board.

Escalate duplicates, altered bank details, unexpected vendors, and requests to bypass controls through the organization's fraud and finance procedures.

Fix recurring causes

At month end, count exceptions by reason and source team. If the same requester repeatedly omits a purchase order, adjust the intake step. If one vendor sends invoices to an old address, correct the vendor instructions.

The board should shorten administrative waiting time. It should never become a shadow ledger or an alternate approval system.
